  • 500 referrers sending 2,000 invites bring about 300 new customers at $60.00 each.
  • That is $18,000 cheaper than acquiring them through paid channels at $120.00 each.
  • Rewards could rise to $190.00 per referral (combined) before the program stops breaking even.

About the Referral Program ROI Calculator

This referral program calculator models a refer-a-friend scheme from the ground up. Start with your active customer base, the share who will actually refer, how many friends each one invites and how many of those invites convert. Add the reward for the referrer, the incentive for the new customer and any fixed software or admin cost, and it estimates referred customers, total program cost, cost per acquired customer and ROI.

It suits ecommerce brands, subscription businesses, SaaS companies and local services deciding how generous a reward can be. Because the value of a referred customer is entered as lifetime gross profit, you can see the reward level at which the program stops paying for itself and compare its cost per customer with your paid acquisition cost.

Rewards are assumed to be paid only on successful referrals (a double-sided reward when both amounts are set). Participation and conversion rates vary widely by industry, so start with conservative figures and replace them with your own data once the program is running.

With the default inputs, the referral program roi is 233.3%. Change any value above to recalculate instantly.

How to use the referral program roi calculator

  1. 1Enter the number of active customers who could refer.
  2. 2Estimate the share who refer, invites per referrer and invite conversion rate.
  3. 3Set the referrer reward, the new-customer incentive and any fixed program cost.
  4. 4Enter lifetime gross profit per customer and your paid acquisition cost.
  5. 5Review ROI, cost per customer and the break-even point, then tune the rewards.

Formula and method

Referred customers = Customers × participation × invites × conversion
Total cost = Referred × (referrer reward + friend reward) + fixed cost
ROI = (Referred × LTV − Total cost) ÷ Total cost

The model is a simple funnel: a share of your customers refer, each sends a number of invites, and a share of invites become paying customers. Each successful referral triggers the referrer reward and the new-customer incentive; the fixed cost covers referral software, admin time and creative regardless of volume.

The value of each referred customer is their lifetime gross profit (not revenue), so ROI reflects real profit. Break-even customers divide the fixed cost by the profit left after rewards on each referral. The comparison with paid acquisition multiplies referred customers by your paid cost per customer and subtracts the program cost.

Worked examples

5,000 customers, $25 + $25 double-sided reward

10% of 5,000 customers is 500 referrers; 4 invites each is 2,000 invites, and 15% convert into 300 new customers. Rewards of $50 per referral cost $15,000, plus $3,000 fixed = $18,000, or $60 per customer. At $200 lifetime profit each, the program creates $60,000 — a net $42,000 and 233% ROI.

Generous $75 + $50 reward with lower conversion

With 10% conversion, 2,000 invites bring 200 customers. A $125 combined reward costs $25,000, plus $3,000 fixed is $28,000 against $40,000 of value — 42.9% ROI. Each referral leaves only $75 after rewards, so 40 referrals are needed to cover the fixed cost.

Small business, 800 customers

64 referrers send 192 invites; 20% convert into about 38 customers. Rewards of $30 per referral cost $1,152 plus $600 fixed = $1,752, against $5,760 of lifetime profit — roughly 229% ROI.

Frequently asked questions

How do you calculate referral program ROI?+

ROI = (value of referred customers − program cost) ÷ program cost. Value is the number of referred customers times their lifetime gross profit; cost is rewards paid on successful referrals plus fixed software and admin costs.

How much should a referral reward be?+

Work backwards from lifetime gross profit and what you pay to acquire a customer elsewhere. The combined reward plus fixed cost per referral must stay below lifetime gross profit to break even, and below your paid cost per acquisition to beat other channels. With $200 lifetime profit, a $120 paid CAC and $10 of fixed cost per referral, rewards up to about $110 combined still undercut paid acquisition.

Are double-sided rewards better?+

Rewarding both the referrer and the friend often lifts conversion because the friend gets a reason to act, while the referrer does not feel they are selling to friends. Test both amounts — this calculator shows how each affects cost per customer.

What is a typical referral participation rate?+

It varies a lot by brand loyalty, reward and how visible the program is. Many programs see only a small single-digit percentage of customers actively refer, so start conservatively and replace estimates with your own tracking data.

Should I use revenue or profit for customer value?+

Use gross profit. Using revenue overstates ROI because it ignores the cost of goods or service delivery. Lifetime gross profit is average order profit × purchases per year × years retained.
